BACKGROUND
Peaberry Thai operates a popular coffee chain called "Pacamara," offers coffee machine sales to B2B clients, and provides coffee machine maintenance services. After being acquired by OR, the company inherited a legacy system that had limited implementation and training. As a result, users encountered some challenges with the system, especially in areas like CRM, POS, loyalty apps, and ERP. ASAP Project was brought in to assess these systems and help identify improvement opportunities.
CHALLENGES
• Vendors were unresponsive and unwilling to provide adequate support. • Limited internal resources to carefully examine the requirements with end-users. • A lack of resources to make informed decisions, particularly concerning budget allocation for IT investments.
WHAT WE DID
Working closely with Peaberry Thai team, ASAP Project carried out a comprehensive approach to identify existing issues and requirements as well as the future roadmap:
• Assessment: We conducted a comprehensive assessment across all business units, mapping the current (as-is) landscape. By creating future (to-be) scenarios, we were able to identify key pain points, issues, and requirements. This assessment provided a clear understanding of the system's deficiencies and user needs.
• Issue and Requirement Discovery: We worked closely with all three vendors involved in the project, discussing each issue and requirement in detail. We verified the problems with them and gathered their proposed solutions. To help the client make informed decisions, we also requested cost estimations from the vendors to provide insight into the potential budget required for each solution.
• Budget and Roadmap Planning: With the issue discovery phase complete and vendor estimations on hand, we collaborated with the client to develop a future roadmap. This roadmap outlined how the IT budget could be allocated over time and how the identified IT initiatives could be implemented effectively. Our plan ensured a strategic, phased approach to investing in digital solutions, improving operational efficiency and preparing the company for future growth.
